Why Do Stock Count Variances Occur? Fixing Them with Barcode and Lot Tracking

The five most common causes of count variances, measurable targets and how barcode/handheld cut them by 90%.

If the “scrap” line balloons after the annual count, the problem is usually not scrap but record discipline. Most stock variances arise not from theft or spoilage but from process errors. Below are the most common causes and their fixes.

Cause 1: Manual entry errors

Entering the wrong code or quantity at goods receipt is the first cause of variances. Barcode scanning reduces this error by up to 90% because the system rejects the wrong item.

Cause 2: Unit conversions

Wrongly defined conversions between case, pack and piece on the item card create silent variances. The base unit and conversion factors on every item card should be verified.

Cause 3: Unrecorded movement within the warehouse

A product is moved from shelf to shelf but the shelf is not updated in the system; during picking the item cannot be found and another is sent. Bin-level stock and handheld transfer records solve this.

Cause 4: Missing serial, lot and expiry data

In sectors such as food, pharma and chemicals, shipping the wrong lot creates both financial and legal risk. The FEFO (first-expired, first-out) rule should be enforced by the system.

Cause 5: Timing differences

Shipments in progress during the count and outbound movements without a waybill create differences between count and record. A movement freeze and cut-off procedure are needed on count day.

Cycle counting

Instead of counting the whole warehouse once a year, do cycle counts based on ABC analysis: group A (high-value) items monthly, group B quarterly, group C yearly. Variances are caught early and the warehouse does not shut down.

Measurable targets

  • Stock record accuracy: 98% and above
  • Count variance value: below 0.3% of annual stock value
  • Wrong-shipment rate: below 0.2%

The Düzlem Inventory & Warehouse module offers barcode, handheld, lot/expiry, FIFO/FEFO and cycle counting together. In a demo appointment we can work through a sample count scenario with your own product group.

Post-count action plan

When a variance appears, first separate record error from physical loss. Record errors are fixed with a correction entry and the root cause (which user, which process) analysed. For physical loss, movement history, camera footage and shift schedules are examined. If each variance cause is coded, within a few months it becomes clear which process needs fixing, and the counting process itself becomes an improvement tool.
